Florida Crystals: Operational redesign provides more efficient and flexible operation

Florida Crystals is North America’s leading sugar grower, processor and distributor, operating a production-integrated distribution center in South Florida. The facility relied on manual processes to handle heavy bulk sugar pallets while meeting strict food safety requirements. Congestion, labor turnover and reliance on third-party storage, limited throughput, and unnecessary operating costs.

FORTNA assessed the operation and redesigned the production logistics process to support higher volumes with less labor. The solution introduced dense storage and automation, including an AGV fleet to support receiving, put-away from production, full-pallet picking, and truck staging. The redesigned layout increased storage capacity, improved material flow and integrated with SAP EWM, all implemented with minimal disruption to ongoing operations.

Following implementation, the result was a more efficient, flexible operation. Florida Crystals eliminated the need for external storage, postponed facility expansion and improved overall performance. The operation achieved faster fulfillment, a 24% internal rate of return and a 53% reduction in labor costs, along with reducing turnover and improving truck utilization.
